Do I really need a ton of citations?

I'm reading up on local SEO tactics and one piece of advice that keeps coming up is having a ton of citations. A lot of articles seem really confident about this, but there is hardly any proof this is necessary.

Why would I need a ton of citations? Citations don't work as backlinks. And, once my NAP info is listed on GMB and my own website (with local schema), what's the added benefit of listing it in other directories? It just feels like I would be trying to rub it in and I'm not sure Google works this way.

And what if I do get a ton of citations from all over the web and then my NAP changes? Now I have to find and edit all of them, which seems like a major inconvenience.

What has been your experience with citations? Did you see any effect going from GMB+website citations to a ton of citations in other directories?
