In-house project or working on client's projects. Need advice

Hi,

I am struggling with making a decision about working on a client's project or working on an in-house SAAS project. Currently, I am handling 14 projects in my company containing different industries like e-commerce, lawyers, and some service-based projects. I have a team of 2 SEO executives, content writers, designers, developers, and account managers. 1 month ago, my boss gave me the responsibility of managing the in-house project (digital marketing agency).

Goals decided:

  • 30-40 organic leads per month
  • 200-300 organic traffic per day
  • 40-50 keywords in the top 10

He is expecting results in 3-6 months.

He told me to invest 1 hour daily in the in-house project while working on the client's project for rest of the day.

In an in-house project, there are so many things to look for. I am doing a lot of work on an in-house project because the scope is huge. Creating content requirements, competitors analysis, researching new ideas, outreaching, website technical score, on-page optimization and many more.

I am experiencing a huge workload for last 1 month because I am managing clients and managing in-house as well. I told my manager that I am struggling with the workload and stress these days. He gave me some time management tips and told me to try for 15-20 days. I tried the time matrix, delegating tasks, 25:5 rule but still struggling with the confusion, workload, stress and burnout. It also affecting my confidence and I started self-doubting myself because results are not coming on time.

In fact, I told my boss to fit me in 1 side. In-house or client's projects. But, he told me to keep working on both things.

What should I do now? What do you prefer working on in-house or working with clients? Can you please guide me on how to deal with this situation?
